Beyond Allocation: Family Offices as Long-Horizon Institutions

Abstract

Family offices are no longer behaving primarily as allocators of capital. Across geographies, sizes and generations they act increasingly as long-horizon institutions, deploying patient capital into private markets, operating businesses, infrastructure and mission-aligned assets on timeframes that exceed conventional investment horizons. Long holding periods, a preference for control, tolerance of illiquidity and direct ownership are now defining features rather than edge cases. Capital behaviour has changed and institutional architecture has not. Governance frameworks, reporting systems, advisory models and technology stacks have been incrementally upgraded and rarely redesigned, so families operate at a level of complexity that exceeds the capacity of their inherited institutional forms. The resulting fragmentation — of information, decision-making, governance and narrative — is usually diagnosed as operational inefficiency or a talent shortage. It is neither. It is the absence of institutional coherence. âš ï¸ The paper's own definition of that coherence names four things — decisions, values, knowledge and authority — and the five capacities it prescribes cover the first three. The missing one is authority, and argues it is the one that actually fails in a family office. A family office that acquires all five capacities without constituting decision authority has an excellent record of decisions it cannot take. â–¶ Method caveat, stated at the front because it conditions everything below.
